Case Study: PictureMe photography tours marketing

TripAdvisor is losing traffic to AI Overviews, which means tour operators need to be found on their own merit. Here's how one did exactly that.

Tour operators are facing a problem most haven’t clocked yet: the platforms they’ve relied on to be discovered are losing ground. TripAdvisor’s own financial disclosures show AI Overviews and AI-driven search steadily eroding the traffic that used to flow to them for free, and if the platform your listing depends on is losing visibility, so are you, with no say in the matter. That makes one thing more important than it’s ever been: an independent operator’s own website actually being found on its own merit, not borrowed from someone else’s platform.

This case study, and the Sicilian Food Tours case study, are two real examples of exactly that.

In November 2020, Terry Rogan, director of PictureMe Sydney, engaged me to improve lead generation for a business built on three income streams: photography services, courses, and tours, with tours the clear long-term direction he wanted to grow into. The existing site had been custom-built on WordPress by another agency, and Terry had no way to know how much traffic it was getting or whether any of it converted, and could only edit basic text himself.

    What I found

Google Analytics showed just 546 visitors between January and October 2020.

Nearly all of it was direct traffic and social media, only 7% came from organic search, meaning almost every visitor already knew the brand before they arrived. Search Console confirmed the same gap: the site wasn’t ranking for anything beyond its own name, not the tours, not the courses, not the services actually driving revenue.

    What I actually did

    • Rebuilt the site on WordPress with Elementor, giving Terry the ability to make his own changes

    • Rewrote copy across the site with proper SEO structure

    • Renamed and recommended clearer naming for tours and courses

    • Ran competitor and keyword research specific to the category

    • Defined genuine points of difference and brand positioning

    • Renamed every image for search

    • Set up Analytics and Search Console properly

    The results

The new site launched in December 2020, into a market still affected by pandemic travel restrictions, which made local, non-tourist demand even more important to capture. Within a few months, enquiries turned into new commercial contracts: retail store photography, event coverage, and multiple Santa photography placements over the following Christmas period.

    • Website traffic up 300%+ year on year by mid-2021, and up 390%+ for the March-to-July period specifically, with close to 2,000 page views and 61% of visitors from within Australia

    • Leads flowing into his website that he could see and verify

    • The highest organic search volume in over 12 months, with the site now recognised for 200+ distinct search phrases instead of just its own name

    • Organic search’s share of total traffic grew from under 4% to over 50%, with those visitors spending 3+ minutes on site on average, genuinely engaged, not just passing through

Worth noting honestly: rankings shifted around too, including losing position for “wildlife photography courses,” a term that didn’t actually match what PictureMe offered. That’s not a loss, it’s the same fundamental point behind everything on this site: relevant traffic that’s likely to convert matters more than raw volume for its own sake.

    What Terry actually said

“Paul provided objective analysis of the market, my position and the gap opportunity. Very thorough, exceptional value… I secured contracts for retail store photography and 2-3 Santa photography centres this Christmas.”

    An honest update

Terry didn’t continue on as an ongoing client after this initial project was completed even with the results achieved. What needed to be done at the time was to expand the breadth of content on the website relating to taking photos at the tour locations, other day trip ideas for people interested in photography and even blog posts talking about some of the actual day trips being taken. While all of that advice was provided none of it was executed which limited the potential for this website to get even more exposure.

What’s genuinely worth noting is the direction his business has taken since: PictureMe’s has a new website focused primarily on running photography tours, exactly the long-term direction identified back in 2020.

That’s his own decision and his own subsequent work, not something I can claim credit for, but it’s a real, visible confirmation that tours were always the right long-term bet for this business and the same is true for most niche experience-based operators right now.

Why this matters more for tour operators specifically

Photography as a standalone service faces genuine, ongoing demand pressure, more people shooting competent photos on their own phones every year. Running tours and genuine experiences doesn’t have that problem, but it has a different one: millions of small, independent tour operators worldwide have no real digital presence beyond a TripAdvisor listing, and that listing is exactly the kind of third-party platform losing ground to AI-driven search. An operator who’s never had to think about their own SEO is about to find out why it matters.

If you run tours, experiences, or any niche operator business relying on a third-party platform for most of your visibility, get in touch and I’ll show you what building your own foundation could look like.

Worth knowing: even a good change can have side effects

Partway through the project, a change was made to the third-party online booking service used on the site. It improved the booking experience but had an unexpected side effect: mobile PageSpeed performance dropped, since Google factors mobile usability into rankings.

Third-party services will generally do exactly what you ask them to, without necessarily flagging what else that change might affect, worth checking after any integration change, not just assuming it’s fine because the front-end still works. I’ve written separately about a similar case where a plugin change slowed a site down without anyone noticing.

If you run a photography or service-based business and aren’t sure whether your current website is actually generating leads, get in touch and I’ll check the real data with you.

I build tour and experience operators a genuine, independent foundation, not a listing borrowed from a platform that could change the rules overnight. If your business depends on TripAdvisor or a similar platform for most of its visibility, see how I could help.
